0.4.1 (2026-03-20)

Features

  • Unified messaging — Work orders are now messages with message_type: "work-order". No separate task actions needed. Everything flows through send, check, respond. Simplifies the API from 15 actions to 11 core actions (+ 4 legacy compatibility shims).
  • Open visibility — Check returns ALL unread messages regardless of agent identity. Signal strength HIGHLIGHTS what's relevant to you but NEVER hides messages. No more missing work orders because they were sent as the wrong type.
  • New update-status action — Update status on any message (replaces claim-task + update-task). Works on work-orders but also any message that needs status tracking.
  • Legacy compatibility — Old post-task, claim-task, list-tasks, update-task actions still work (internally redirect to the unified system). No breaking changes for existing agents.

Fixes

  • Ivonne → Codex routing bug — Ivonne sent a task as a regular message, Codex checked for tasks, didn't find it. Fixed by eliminating the distinction entirely.
  • Identity-based hiding — Agents checking as "claude-code" couldn't see messages addressed to their persona name. Fixed by returning ALL messages and using signal strength for highlighting only.

Features

  • Design Space — Agent Space is now a core WDS skill. Semantic knowledge search, design capture, cross-agent messaging, session-scoped presence (agent-2567), work orders, and online roster. Self-contained skill with embedded HTTP credentials — works everywhere without MCP.
  • BMad skill conversion — Saga and Freya converted to BMad-compliant self-contained SKILL.md format with progressive disclosure, activation mode detection (headless/yolo/guided), bmad-manifest.json capability menus, and references bundled into each skill directory. No more SKILL.md → workflow.md routing.
  • Platform Requirements → Build Specification — Steps 27-32 rewritten. Platform Requirements no longer produces a technology shopping list — it produces a complete build specification that a coding agent can execute autonomously. Three new steps: 28a (complete database schema with every column, type, constraint), 28b (state machines for every entity lifecycle with per-phase actions), 28c (business logic as pseudocode, event system, complete API surface). Step 32 now includes the Litmus Test: "Can a coding agent build the entire platform from this document alone?"
  • Material Analysis Phase (from 0.3.4) — When users provide existing documents, Saga analyzes them before asking questions. Extract → Present → Confirm → Fill gaps.

  • "Black hole" problem — Saga acknowledged uploaded documents but then asked questions whose answers were in those documents. Fixed by Material Analysis Phase (now in 0.4.0).

Fixes

  • "Black hole" problem — Previously, Saga would accept uploaded documents, say thank you, and proceed as if nothing was provided. Users had to repeat information that was clearly in their documents. The Material Analysis Phase eliminates this entirely.

Breaking Changes

  • Two agents - Removed Mimir orchestrator and Idunn PM. Only Saga (analyst) and Freya (designer + development) remain.
  • BMAD standard path - Default installation path changed from _wds/ to _bmad/wds/. Existing _wds/ projects get a migration prompt.
  • Design Log replaces Agent Dialogs - Single 00-design-log.md with Backlog, Current, Design Loop Status, and Log sections replaces the multi-file Agent Dialog system.
  • VTC removed - Value Trigger Chain concept removed entirely. Scenarios and content reference the Trigger Map directly.

  • Spacing as first-class objects - Named tokens (space-3xs to space-3xl), spacing objects with IDs in page specs, patterns section in design system.
  • 8-question Scenario Dialog - Replaces the old 7-component scenario template with a more conversational approach.
  • Adaptive dashboard in Phase 4 - Reads design log and suggests where to continue. Two-option transitions replace dead-end menus.
  • Token extraction - Agents extract design system tokens from completed pages automatically.
  • Installer improvements - Detects existing installations, update/migrate first, skips config on update. IDE multiselect, platform-agnostic. Optional learning material.

  • Restructured workflows - All workflow phases reorganized for BMad compliance (phases 0-8). Existing installations should do a fresh install.
  • Templates moved - Top-level templates/ directory removed. Templates now live inside their respective workflow folders.
